In SEO vs PPC, paid ads win when you need enquiries this month and know what a customer is worth. SEO wins when you can invest for six months and want enquiries that keep coming without paying per click. Most end up using both, and the order matters. This guide is for owners deciding where a fixed budget goes.

Key points

  • •Paid ads bring enquiries within days and stop the day you stop paying. SEO takes months and keeps working.
  • •UK small businesses typically pay around £1.50 to £2.50 a click, plus management fees, before a single enquiry.
  • •AI Overviews have cut clicks on both organic and paid results for question-style searches.
  • •If you need enquiries this month, start with ads. If you can wait two quarters, put most of the budget into SEO.

SEO vs paid ads: what is the real difference?

With paid ads you pay Google each time someone clicks your advert. You can be at the top of the results tomorrow, and you disappear the day the budget runs out.

With SEO you pay for the work (writing, fixing the site, earning reviews and links) that makes Google rank your pages for free. It takes months to build, but the rankings keep working when you stop spending, at least for a while.

What does each cost a small business?

Paid ads have two costs: the clicks and whoever manages them. In the UK, most small businesses pay roughly £1.50 to £2.50 a click, with legal and financial services far higher, according to estimates compiled by Whito from agency and benchmark data. The same source puts agency management at about £500 to £1,500 a month for small budgets. Treat those as a guide: there is no official UK-wide figure.

The best large dataset is American. WordStream's 2026 benchmarks, covering 13,474 US search campaigns, found a median of $5.42 a click and $66.69 per lead across all industries. For business services the cost per lead was $93.69.

SEO is usually bought as a monthly retainer. One UK cost model, from Marketing Mary, puts specialist SEO agencies at £2,000 to £5,000 a month, and smaller freelancers charge less. How fast does each bring in enquiries?

Paid ads can bring enquiries in the first week, provided the landing page works. That speed is their biggest advantage, and it is why they suit a new business, a seasonal push or a gap in the diary.

SEO is slower. For a small business site, three to six months before steady enquiries is a fair expectation, longer if your competitors have been at it for years. Searches that include a place name ("bookkeeper in Croydon") usually move faster than national ones.

How have AI Overviews changed the maths?

They have cut clicks for both. A Seer Interactive study of 3,119 informational searches found that when Google showed an AI Overview, organic click-through fell from 1.76% to 0.61%, and paid click-through on the same searches fell from 19.7% to 6.34%.

This has two effects. Question-style searches ("how do I...", "what is...") now send far fewer visitors to anyone, so ranking for them is worth less than it was. Meanwhile, searches from people ready to buy ("accountant for contractors in Manchester") are less affected and matter more.

Second, being named inside the AI answer helps. In the same study, brands cited in the Overview got about 35% more organic clicks and 91% more paid clicks than those not cited, although the researchers could not prove the citation caused it. We cover how to get there in how to get recommended by ChatGPT and Google AI.

Which should you start with?

Use two questions.

  • How soon do you need enquiries? If the answer is "this month", start with paid ads on a small, tightly targeted campaign. SEO cannot help you in that time.
  • Can you tie up money for six months without a return? If yes, put most of your budget into SEO and keep a small ad budget for your best-converting searches. If no, start with ads, and move money into SEO as soon as the ads are paying for themselves.

There is one more condition for ads: you need to know what a customer is worth to you. If a new client is worth £3,000 and one in twenty enquiries becomes a client, you can afford to pay up to £150 an enquiry and still break even. Without that number, it is hard to judge whether a campaign is working.

When does running both make sense?

Once one channel is working, the other usually helps it. Paid ads can show within weeks which searches produce enquiries, which tells you what to aim your SEO at. And as organic rankings grow, you can cut ad spend on the searches where you already appear near the top.

Running both from day one on a small budget usually spreads it too thin. Get one channel producing enquiries first. If your site already gets visitors but few enquiries, fix that before spending more on either: see why your website gets traffic but no customers.

Questions founders ask

It depends on how soon you need enquiries and how much cash you can tie up. Paid ads suit a business that needs leads now and knows what a customer is worth. SEO suits one that can invest for six months or more to get cheaper enquiries later.

For a small business site, expect three to six months before steady enquiries from search, longer in competitive fields. Local searches with your town or city in them tend to move faster than national ones.

Enough to get a meaningful number of clicks each month, which for most UK small businesses means at least a few hundred pounds of ad spend plus any management fee. Work backwards from what a new customer is worth to you and how many clicks it usually takes to win one.

Much of it, yes: clear service pages, a complete Google Business Profile, reviews and useful articles. Technical problems and competitive keywords are where outside help usually pays for itself.

Not directly. Ads do not improve your organic rankings. They can show you which searches turn into enquiries, which helps you decide what to target with SEO.
